How an active opportunity limit changed a sales team

The challenge

Lots of activity, few closures

The acquisition team was working hard, but results didn't match the effort. CRM data analysis revealed the cause. Individual salespeople were carrying hundreds of sales opportunities each, with the vast majority sitting at the same stage for months. The mechanism was repeatable: the harder contact was left untouched because a new one always seemed easier. Meeting notes weren't filled in, so returning to a case after weeks required rebuilding context from scratch. Additionally, data in the system was diverging from operational reality — the number of transactions marked as won differed from the actual state. The cause was field units not completing the system and errors in location data.

What we did

Rules, not motivation

  • Connected the CRM to an AI-powered analytics tool, enabling cross-sectional reporting without involving the technical team.
  • Introduced an active opportunity limit per salesperson — above it, new contact assignment is suspended until current ones are closed.
  • Tied commission to data completeness — settlement is based on system data, making its completion a condition of pay, not a matter of discipline.
  • Designed an opportunity transfer mechanism — lack of client contact for a defined period results in the case moving to another salesperson, commission included.
  • Launched automated contact with inactive clients — after a defined period, the system sends a message independently. The salesperson must take action to suppress it.
  • Introduced a weekly report of unserved cases as the basis for team reviews.
  • Cleaned up source data — unified transaction name format, unambiguous location-to-unit assignment, and resolved rules for classifying disputed cases.
The result

What changed

Salesperson workload was capped by the limit, forcing closures instead of accumulation. Data completeness in the system no longer depends on goodwill, since it determines commission settlement. Clients left without contact receive a message automatically, reducing opportunity loss through inactivity. Management has a live funnel view without requesting reports. The gap between system data and operational reality was diagnosed and brought under a correction procedure.
