Starting from an existing network — how a GTM strategy launched a product without hiring a single salesperson

A services company built a product for its own needs and wanted to offer it to the market, without either a documented sales process or a budget for a sales team. Instead of recommending they hire a salesperson, we built a go-to-market strategy: define the target client profile, identify the first source of opportunities, and craft the message.

The challenge

A product exists, a sales process doesn't

The company had been building its own product for internal use for some time — and came to us with a request for a sales process. Digging deeper, we understood the real problem was more fundamental. The company didn't know who to sell to. Without an answer to that question, any sales conversation ultimately reduces to: "We have a product, what might you need?" The company had no sales process, no salesperson, no acquired client — but it did have a network of professional contacts built over years serving other businesses. Those relationships became the starting point of the GTM strategy.

What we did

Strategy before process, founders before team

  • Established the order: strategy before process — first the target client profile, reach channel, and message, then tools and procedures.
  • Identified the existing relationship network as the first source of opportunities — contacts from the founders' earlier professional practice. Before creating a sales department, the company should talk to people who already know and trust it.
  • Developed a diagnostic-question-based sales script — instead of presenting solutions, the conversation explores the prospective client's internal operational pain points in the product's domain.
  • Defined a path for the pilot — one client on promotional terms with the cost recorded, enabling cost estimation for subsequent commercial conversations.
  • Introduced a service line packaging mechanism — delivered value described in client-benefit terms rather than technical categories.
The result

What changed

The GTM strategy gave the company an executable path independent of hiring. The sales script — diagnostic questions instead of solution presentation — fundamentally changed the quality of initial conversations. The client initiated three pilot conversations without a salesperson, based on the existing contact network. The packaging shifted from feature-based description to benefit-based — the description of what the client receives rather than what the system contains.
