One model for the whole team — how an IT consultancy stopped rebuilding context for every document

In a consultancy, the product is knowledge, and it was the worst-documented thing — consultants recreated the company's context for every document, getting inconsistent results. We mapped the organization as a set of entities and relationships, added reusable instructions for document types, and designed model distribution to every employee's tools.

The challenge

Knowledge as a product no one had written down

Proposals, specifications, and project documentation were created from scratch each time, despite high content repeatability. Consultants using AI tools started work by re-explaining what the company does, how it prices, and what document structure it expects. The same instruction was formulated slightly differently each time, directly translating into inconsistent results. Knowledge of the methodology remained the competence of a few people. With planned team expansion, this was a direct constraint on growth capacity.

What we did

Organizational model connected to team tools

  • Mapped the organization as a set of entities with defined parameters and relationships: services, competencies, processes, roles, collaboration models, segments. The model directs the AI tool to the right fragment of context, rather than passing the company's entire knowledge with every query.
  • Documented the rationale, not just the current state — technical documentation and code describe what the system does but contain no information about why a given solution was built. That's what determines whether a solution can later be reproduced, simplified, or deliberately retired.
  • Introduced reusable instructions assigned to document types — report, presentation, specification, proposal. Managed centrally, so a single update covers the entire team.
  • Designed the distribution method — the model isn't a locally stored file. Each team member connects it as a context source to their own tool, so the organization works from one version, not copies.
The result

What changed

Documents and proposals are generated from a central organizational description, ensuring consistency regardless of who handles the topic. Onboarding a new employee accelerated — company context is available in written form, not passed on orally. The description revealed that a significant share of exceptions and special cases had historical, not business, justification — opening the path to simplification. The team onboarding session was recorded and entered circulation as onboarding material.
